As real estate agents, the fourth quarter can feel like a sprint to the finish line. Holidays, distractions, and the slower winter market can make it tempting to coast into the new year. But the truth is this, Q4 can be one of the most profitable times of the year if you approach it with a plan.
If you want to add $30,000 in gross commission income (GCI) before year-end, it’s not about chasing strangers. The key is leveraging the trust and relationships you already have: your sphere of influence. Here’s a proven 12-week plan to help you finish the year strong.
Before diving in, figure out how many closings you actually need:
Average commission $10,000 → You need 3 closings.
Average commission $7,500 → You need 4 closings.
Average commission $5,000 → You need 6 closings.
Knowing this number keeps your goals realistic and your efforts targeted.
Weeks 1–2: Set the Stage
Identify your Top 50 Sphere (past clients, close friends, advocates).
Call/text them with a Quarterly Real Estate Review offer: “I’m wrapping up Q3 and preparing home equity updates for friends and clients. Want me to send you one?”
Send 10 handwritten notes per week.
🎯 Goal: Book 10 one-on-one appointments.
Weeks 3–4: Touch Blitz Begins
Reach out to everyone in your database — calls, texts, DMs, and notes.
Post 2 market-related videos: “Should You Buy or Sell in Q4?” and “What Rising Equity Means for You.”
Ask for referrals: “Who do you know that’s planning to move before the holidays or in early 2025?”
🎯 Goal: 20+ referral conversations.
Weeks 5–6: Build Momentum
Host a mini client event (coffee & pie pickup, tailgate, or pumpkin giveaway).
Use the invites as natural touch points.
Share a client success story on social media.
🎯 Goal: 3–5 referrals from event + follow-up.
Weeks 7–8: Conversion Push
Reconnect with anyone who said, “Maybe in 2025.” Plant the seed now.
Run a social media poll (“Thinking about moving in 2025? Yes/No”).
Send out a holiday home prep checklist to your sphere.
🎯 Goal: Add 3 active buyers + 2 sellers to pipeline.
Weeks 9–10: Pre-Holiday Hustle
Call past clients with a holiday script: “I’m grateful for you this year! Quick question — who do you know that might need help buying or selling soon?”
Drop off small holiday gifts to your Top 25 sphere.
Post a video: “Why Buying or Selling in the Winter is Smart.”
🎯 Goal: Lock in 1–2 listings before New Year.
Weeks 11–12: Finish Strong
Complete Touch Blitz Round 2 for anyone missed earlier.
Send a Year-in-Review email/video thanking clients and reminding them referrals fuel your business.
Book January appointments now to avoid a pipeline dip.
🎯 Goal: 3–6 closings secured or under contract.
